I spent two decades watching brilliant bakers lose money on work they were proud of.
I’m Grace Mills. I’ve spent 20+ years in commercial kitchens — bakeries, hotels, custom cake studios — running operations behind the scenes. Not the front-of-house version people picture. The real version: mixers running at 5am, margins that don’t add up until you actually sit down and do the math, and talented bakers who could execute anything but had no system underneath them.
The most painful thing I saw, over and over, was the same story with a different name on the door. Someone genuinely good at the craft — undercharging because they didn’t know what a wedding order actually cost them, taking on chaos orders because they were afraid to say no, getting burned by a contract that didn’t exist, losing money they didn’t even realize they were losing until it was too late to fix.
None of that is a talent problem. It’s an infrastructure problem. Nobody teaches the business side of baking — not culinary school, not the internet, not the recipe blogs. You learn it by getting burned, one order at a time, if you learn it at all.
So I built the system I wished existed when I started. Recipes, pricing, contracts, food safety, delivery logistics — everything it actually takes to run a real business, not just bake well. Not theory. Not something reverse-engineered from a blog post. Documented experience, from twenty years of doing this for real.
This isn’t a hobby manual, and it’s not aspirational content. It’s the system for bakers who are done winging it and ready to run this like the business it actually is.
